Phase 1: Foundations – Team, Funding, and Design

We begin by building the right foundation.  Recruiting core team members, raising capital through grants and aligned investors, and developing the design scaffolds that guide both Errata and the Platform enables our future success.  At this stage it’s about funding the project and attracting the right talent.

The early scope includes foundational systems logic, visual identity, and narrative grounding. Every decision at this stage reflects Tumeke’s kaupapa: we are not layering culture on top of existing models. We’re building from our cultural foundations outward.

Key Milestones:

  • Core leadership team recruited (Creative, Technical, Finance)
    Equity and compensation structures formalized
  • $2.5m USD raised through grants, aligned investors, or contributions
  • Cultural values embedded into product scaffolds and indigenous origin points identified and traced to appropriate groups
  • Development and publication of an indigenous governance methodology that can be applied to AI assisted materials
  • Initial design bible complete (Errata tone, systems map, and faction framework)
  • Early Platform schema (cultural behavior logic model) drafted and validated internally
  • Visual identity and design standards locked for both Tumeke as a company and Errata as a game
  • Introductory media assembled and presented via public crowdfund
  • Crowdfund executed and deliverables supplied to supporters

Phase 2: Internal Validation and World Building

With a foundational team in place, we shift into internal prototyping and system validation. This is where the world of Errata takes form as its factions, geography, social logic, and survival systems are stress-tested and refined.

Meanwhile, our Platform’s core behavior engine is developed in tandem, allowing us to test how relational logic and cultural values can drive dynamic world responses.

Key Milestones:

  • First internal Errata server transfer stacks are fully built and integrated

  • Key NPC factions modeled into game structure from internal lore and behavior documentation (Dryrunners, Plateau, Highland, Drifters, etc.)

  • Narrative systems and consequence engine expanded upon and prototype tested in evolving scenarios

  • Internal Platform logic working in sandbox (non-public) environments across factions and dialogue generation

  • Waiatadomi reputation structure tested at scale
  • Visual and systemic fidelity checks against cultural governance

  • Asset pipeline validated for scale (world art, character design, environment logic, custom music)

  • Closed internal walkthrough or narrative test sprint completed

Phase 3: Beta Systems – Platform and Errata Integration

We release a closed beta of our Platform, offering creators their first look at a cultural behavior platform designed to reshape AI logic and worldbuilding workflows. This begins to build a separate our streams into a Platform-only support team during this phase for product care as we transition into revenue generation models for our Platform, first.

At the same time, Errata enters internal alpha testing, where its world systems, automation logic, and player interactions are balanced for performance and complexity.

Feedback loops between both products help refine both engines in parallel.

Key Milestones:

  • Platform Beta (limited access) launched with documentation and partner onboarding

  • Errata enters internal alpha (playable worldstate, character creation, automata logic)

  • Load testing, narrative loops, and AI behavior trials completed

  • Platform integration between Tākune and Errata stress-tested for speed and fidelity

  • Feedback loop implemented across narrative, visual, and behavioral subsystems

  • User base building systems and faction relationship systems tested
  • User-facing reviews and adjustments as behavior of systems are stress tested and early exploits identified

  • First public-facing cultural safety audit of AI behavior systems completed

Phase 4: Public Expansion – Support, Scaling, and Release

The final phase opens the gates. Our Platform is released publicly as a toolset for designers and studios, while Errata moves into open beta. The team expands to support live operations, player feedback, and long-term cultural and technical sustainability.

Full release of Errata follows, supported by a platform and studio infrastructure designed for ongoing evolution and product development.

Key Milestones:

  • Platform v1.0 publicly released with SDK/API documentation

  • Errata Open Beta launched with support infrastructure in place

  • Customer support, moderation, and live systems team onboarded

  • Post-beta narrative arc and live-world update cycle designed

  • Final platform and server optimizations completed

  • Errata v1.0 public release

  • Phase 1–3 postmortem conducted; governance and sustainability strategy finalized
